What is a positioning map of brands?

A positioning map is a two-axis grid that plots competing brands against two variables that matter to buyers, showing visually where white space exists and where the market is crowded. The variables you choose determine whether the map drives decisions or just confirms what you already knew. Most maps fail because the axes are generic.

The standard academic version uses axes like "price: low to high" and "quality: low to high." That version produces a map that confirms what everyone already knows: premium brands cluster top-right, budget brands cluster bottom-left. Accurate, and nearly useless for strategic decisions. The maps that actually drive merkpositionering choices use axes specific to buyer perception in a given category. For a B2B SaaS tool targeting ops teams, axes like "setup time: weeks to hours" and "configurability: rigid to fully custom" produce a map that tells you something real about where a product can win.

How to build a map that is actually useful

The process has three steps. First, interview 8 to 12 buyers, specifically buyers who evaluated you and a competitor in the same buying cycle. Ask which two or three factors most influenced their final decision. The factors that come up repeatedly become your axis candidates. Second, plot 5 to 8 competitors using evidence, not assumption: their own website copy, G2 reviews, and sales call intelligence. Third, look for the quadrant where buyer demand exists but no competitor is clearly planted. That quadrant is where the positioning opportunity lives.

Here is what the map does not tell you. It shows where the space is open; it does not confirm that you can credibly own that space. A growth-stage company past its first million in revenue might identify a white space in "enterprise-grade security with same-day onboarding" but have no case studies or compliance certifications to support the claim. Planting your flag in an empty quadrant you cannot defend is worse than competing in a crowded one where you have proof. Buyers who believe you and then discover the gap cause more damage than buyers who never chose you.

We build positioning maps as part of brand strategy workshops, always before any visual work begins. Across a recent series of workshops with post-product-market-fit SaaS teams, the most common finding is that competitors cluster around two or three axis combinations and ignore the ones buyers actually weigh. A fintech founder we worked with assumed her competitors owned the "compliance-first" positioning. The map showed that everyone in the category claimed compliance, but no one had made speed of compliance reporting a primary axis. That gap became the core merkpositionering claim and showed up in the website hero, the sales deck opening slide, and the onboarding flow within 8 weeks. It was a faster pivot than she expected, and it held up under pressure because the gap was real.

The output of a positioning map is a hypothesis, not a final answer. Test it against lost-deal analysis, sales call recordings, and top-of-funnel conversion rates. A map that sits in a strategy deck and never gets stress-tested against real buyer behaviour is a planning artifact, not something you can act on. One clean signal that the map is working: your sales team stops re-explaining what you do on every first call. That moment is more useful than any slide in your deck.
